The stat that started the conversation
Back in late 2023, Salesforce and McKinsey were telling us that 86% of marketers expected GenAI to feature in their commercial activities within the year. That felt ambitious at the time. Fast forward to now, and it’s landed - but not in the way most people expected.
AI didn’t replace marketing teams. It got absorbed into them. Quietly, messily, and without much governance.
That’s the problem I keep seeing.
Everyone’s using AI. Nobody’s governing it.
I work with businesses across SMEs and agencies, and the pattern is consistent. Teams adopted AI tools fast - ChatGPT, Jasper, Midjourney, Runway, you name it. The speed of adoption was impressive. The lack of brand governance around it? Less so.
Here’s what happens when you hand AI tools to a team without clear brand guardrails:
- Tone drift. AI defaults to a generic, slightly American, corporate-neutral voice. If your brand is distinctive, that distinctiveness erodes with every AI-generated draft.
- Visual inconsistency. AI image tools produce wildly different styles unless you’re very specific about parameters. Your social feed starts looking like it was produced by five different companies.
- Message fragmentation. Different team members prompt differently. You end up with conflicting messaging across channels because everyone’s getting slightly different outputs.
None of this is the AI’s fault. It’s a governance problem.
Brand governance for AI content - what actually works
I’ve helped teams set up AI content workflows that protect brand identity. Here’s what I’ve found makes a real difference:
1. Your tone-of-voice document needs a rewrite
Traditional brand guidelines were written for humans. They say things like “we’re friendly but professional” and expect a copywriter to interpret that. AI can’t interpret. It needs specifics.
Your tone guide needs to include:
- Concrete examples of preferred phrasing vs. rejected phrasing
- Vocabulary lists - words you use, words you don’t
- Sentence structure preferences - short and punchy, or longer and explanatory?
- Specific instructions on regional language (UK vs. US English, for instance)
- Examples of your voice applied to different content types
This isn’t optional. It’s the foundation of everything else.
2. Build prompt templates, not one-off prompts
The biggest source of brand inconsistency is ad-hoc prompting. Everyone writes their prompts differently, so every output sounds different.
I’d suggest creating a library of prompt templates for your most common content types. Blog posts, social captions, email subject lines, product descriptions - whatever your team produces regularly. Each template should bake in your brand context, tone preferences, and structural requirements.
This doesn’t limit creativity. It creates a consistent baseline that team members can build on.
3. Implement a human review loop - but make it efficient
I’m not talking about having a senior editor re-read every AI-generated tweet. That defeats the purpose. But you do need checkpoints.
What works is a tiered review system:
- Low-stakes content (internal comms, draft notes): AI output with light self-review
- Medium-stakes content (social posts, blog drafts): AI output with peer review against brand checklist
- High-stakes content (campaigns, client-facing work, PR): AI-assisted drafting with full editorial review
The key is matching review effort to risk level. Don’t over-engineer it for low-stakes work. Don’t under-govern high-stakes work.
4. Audit regularly
This is the step everyone skips. Set a quarterly review where you pull a sample of AI-generated content from across your channels and check it against your brand standards. Look for drift. Look for patterns. Look for places where the AI is pulling you away from your voice.
I’ve seen brands that were perfectly consistent in January sound completely generic by June because nobody was checking.
The real risk isn’t bad content - it’s invisible dilution
Here’s what I tell clients: the risk of AI in content isn’t that it’ll produce something obviously wrong. Modern tools are good enough to avoid that most of the time. The risk is gradual dilution - your brand slowly becoming less distinctive, less recognisable, less yours.
It’s death by a thousand generic LinkedIn posts.
And it’s fixable. But only if you treat AI content governance as an ongoing operational concern, not a one-off setup task.
What I’d do if I were starting from scratch
If you’re an SME or agency looking to get this right:
- Audit your current AI usage. Find out who’s using what tools, for what content, with what (if any) brand guidance.
- Rewrite your tone guide with AI-specific instructions and examples.
- Create prompt templates for your top 5 content types.
- Set up tiered review - lightweight for routine content, thorough for high-value work.
- Schedule quarterly brand audits that specifically examine AI-generated output.
None of this is complicated. It just requires someone to own it. And in my experience, that ownership is the thing most teams are missing.
AI is now part of your brand team
Whether you planned for it or not, AI is a permanent part of how your content gets made. That’s not going to reverse. The question isn’t whether to use it - it’s whether you’re going to let it erode what makes your brand distinctive, or whether you’re going to govern it properly.
